WorkflowMD for consultants
Diagnose the workflow before you recommend the solution.
Consultants are often asked to recommend AI, automation or process change before the real operational problem has been properly diagnosed.
WorkflowMD helps turn one client workflow into a structured diagnosis, evidence-linked recommendations and a phased improvement roadmap.
Use the diagnosis to structure the next client conversation, recommendation or implementation engagement.
Start with one workflow.
The consulting problem
The client asks for automation. That may not be the real problem.
Clients often arrive with a solution already chosen. The engagement then starts from a conclusion rather than a diagnosis.
What the client says
- “We need AI.”
- “We need to automate this.”
- “We need a new system.”
- “This process is too slow.”
What may actually be wrong
- Unclear ownership
- Weak handoffs
- Missing information
- Inconsistent process standards
- Duplicate work
- Fragmented systems
- Poor visibility
- Uncontrolled exceptions
The consultant’s job is not simply to recommend technology. It is to determine what is actually wrong, what should change first, and what should happen next.
Understand what should change before you automate it.
What WorkflowMD adds
A structured diagnostic layer before implementation.
WorkflowMD supports the part of the engagement that happens before platforms, vendors or build work are chosen.
- Step 1
Capture
Describe how the workflow currently operates, with guided prompts that check the description is complete enough to analyse.
- Step 2
Analyse
A validated multi-pass analysis reconstructs how work actually moves and surfaces operational issues.
- Step 3
Diagnose
Symptoms are separated from root causes, with up to three primary root causes per workflow.
- Step 4
Recommend
Evidence-linked process and technology recommendations, taking existing software into account.
- Step 5
Roadmap
Recommended actions are sequenced into Immediate, Next and Future, with quick wins called out.
- Step 6
Track
Improvement actions, baselines and measured outcomes are recorded in the workspace.
- Step 7
Reassess
Run the workflow again after changes and compare before and after.
Division of responsibility
WorkflowMD supports the diagnosis. You own the client judgement.
WorkflowMD provides the diagnostic foundation. The consultant turns that diagnosis into client-specific advice and action.
What the product produces
Current-state reconstruction, diagnosed root causes with evidence, evidence-linked recommendations, a target workflow where the evidence supports one, and a WorkflowMD roadmap: Immediate → Next → Future.
What you keep
- Validating the workflow with client stakeholders
- Interpreting organisational context
- Challenging assumptions
- Assessing commercial priorities
- Evaluating impact, effort and risk
- Determining implementation feasibility
- Selecting the final technology
- Managing change
- Shaping the client engagement
Consultant prioritisation — impact, effort, risk and readiness — is consultant methodology, not a WorkflowMD scoring feature.

Illustrative assessment — fictional company. No customer results or performance claims.
WorkflowMD produces the diagnostic foundation. The consultant validates, prioritises and converts it into client-specific action.
- Workflow reconstruction
- Three primary root causes
- Evidence and operational consequences
- Improvement opportunities
- WorkflowMD roadmap: Immediate → Next → Future
- Consultant prioritisation
- Consultant implementation sequence
- AI and automation review
- Measurement framework
- Validation agenda
Consultant-added sections are labelled throughout the sample, so it is always clear what the product produced and what the consultant contributed.
METHODOLOGY
See how WorkflowMD reaches a conclusion
WorkflowMD separates deterministic scoring from AI reasoning, checks whether the assessment contains enough evidence, challenges unsupported analysis and validates proposed conclusions before they reach the report.
It does not independently verify that a client’s description matches operational reality. Consultant-led discovery remains an important part of high-quality assessments.
Use cases
Where WorkflowMD fits into consulting work.
AI readiness and opportunity discovery
Before recommending AI, understand which workflows are actually suitable for AI-assisted improvement.
Automation discovery
Identify unstable or poorly controlled workflows before investing in automation.
Business process improvement
Structure evidence around bottlenecks, rework, ownership and handoff problems.
Digital transformation discovery
Move from broad transformation ambitions to specific workflow-level priorities.
Operations improvement
Diagnose one operational workflow at a time and build a clearer improvement programme.
Pre-implementation discovery
Create a structured diagnostic before selecting platforms, vendors or implementation approaches.
Unit of analysis
Start small enough to diagnose properly.
WorkflowMD's unit of analysis is a single workflow. That constraint is what makes the diagnosis specific rather than general.
One workflow creates a concrete diagnostic
A single workflow can be described in enough detail to reconstruct how work moves, where it stalls and why — which is what evidence-linked recommendations depend on.
Multiple workflows build an improvement programme
Assessing several workflows over time gives an organisation-level picture built from specific diagnoses rather than broad assumptions.
Capabilities
What WorkflowMD actually does.
Everything below is behaviour the product ships today.
Capture and analysis
- Guided workflow capture
- Validated multi-pass analysis
- Current-state workflow reconstruction
- Operational issue diagnosis
Diagnosis
- Symptom-to-root-cause analysis
- Up to three primary root causes
- Evidence and operational consequences
- Critical / High / Medium / Low severity
Recommendations
- Evidence-linked recommendations
- Consideration of existing software
- Explicit exclusions and the reasons for them
- Process-before-automation sequencing
Planning and follow-through
- Target workflow where evidence supports it
- Quick wins and an Immediate / Next / Future roadmap
- Recommended measurement, baselines and measured outcomes
- Reassessment, before/after comparison, PDF download and printing
Evidence discipline
Better recommendations start with knowing what you do not know.
WorkflowMD is designed to avoid false certainty. Where the description does not support a conclusion, it says so instead of filling the gap.
- Flag where analysis is incomplete
- Identify the assumptions it had to make
- Show how confident a conclusion is
- Withhold conclusions the evidence does not support
- Avoid financial claims without stated assumptions
- Decline to recommend automation where the process is not ready
In practice
From discovery conversation to improvement roadmap.
A diagnosis the client has validated is a natural starting point for the next engagement — implementation planning, automation strategy, AI readiness work, process redesign, integration planning, transformation oversight or reassessment.
- 01Choose one client workflow
- 02Capture how it currently operates
- 03Generate the WorkflowMD assessment
- 04Review and validate the diagnosis with the client
- 05Add consultant judgement and prioritisation
- 06Turn the agreed priorities into the next engagement
WorkflowMD supports the diagnostic step. It does not deliver those downstream services itself.
Questions
Common questions from consultants.
Client data
Client data and confidentiality.
If you are bringing a client's workflow into WorkflowMD, here is exactly what happens to it.
Your client's data stays theirs
You or your client retain ownership of every workflow description, interview answer and supporting document. WorkflowMD takes only the rights needed to run the analysis and return the assessment.
You confirm you have authority
Only submit client information you have permission to share. You rarely need personal data for a good assessment — describing roles rather than named individuals is usually enough.
Never used as a public example
We will not publish client-specific information or use it as a case study, testimonial or sample without permission. Our published samples are constructed scenarios, not customer material.
Separated at the database, not the interface
Access to saved reports is restricted to the account that created them by row-level controls in the database itself, so another account cannot read your client work.
Documents are not kept in our storage
A supporting document is read from the request, sent for extraction and returned as a structured summary. We operate no file storage, so the source file is not persisted in the application.
Deletion, described precisely
Deleting a report removes it and its improvement actions and snapshots. An append-only record of the automated analysis is retained so past reports stay explainable, and we say so rather than implying total erasure.
We do not claim that our AI providers never retain or train on the content routed to them — that has not been independently confirmed, and we would rather say so than imply a guarantee we cannot evidence. Full detail is in the Consultant Data Addendum and on the Data & Security page.
